Act like a leader and communicate like a friend

For years, I’ve heard people say, “You can’t motivate another person. All motivation comes from within.”

There is some truth in that. You cannot force another person to care, change, or give their best. But that is not the whole truth.

Think about the people who brought out the best in you. Perhaps a teacher saw your potential, a boss made your work feel important, or a friend encouraged you when you were ready to quit.

Those people motivated you. They didn’t put motivation inside you. They called it out of you.

People can also drain motivation through criticism, indifference, or disrespect. Everything you do affects those around you.

So how do you bring out the best in others?

Act like a leader and communicate like a friend.

I learned that lesson at 23

At only 23, I was hired to teach a university department of speech communication professors about the brand-new field of interpersonal communication.

Every professor was older and more experienced than I was. I was the new instructor—the “kid” in the room.

I brought knowledge they did not yet have because I was among the first people in the country to study, develop, and teach interpersonal communication.

If I appeared uncertain, no one would have followed me. I needed confidence and competence—but I couldn’t act like a know-it-all young hotshot.

I respected their experience, listened to their concerns, and helped them see what this new field could offer their students.

In other words, I had to act like a leader and communicate like a friend.

And it worked. In the years that followed, our communication program grew from only eight majors to more than 600.

That experience taught me four behaviors that can help you bring out the best in others.

1 Give people a purpose and keep it visible

People rarely get excited about another task or quota. They become excited when they understand why their effort matters.

I would not have motivated those professors by saying, “Your courses are outdated, and students need something different.” That would have aroused defensiveness.

They became receptive when they understood why this new approach mattered—and how it could benefit their students.

A good leader explains why the work matters, who will benefit, and how each person contributes.

Then the leader keeps that purpose visible. Important goals must be communicated clearly and consistently.

YOUR ACTION STEP: Before asking someone to do something, complete this sentence: “This matters because…” Then share that reason with the person.

2 Let your enthusiasm show

Enthusiasm is contagious. Unfortunately, so is indifference.

Those professors might have dismissed my ideas if I had approached the task without genuine enthusiasm.

You don’t have to bounce off the walls. Enthusiasm can be as simple as saying, “This will make a difference,” or “I’m glad we’re doing this together.” People are drawn to people who care.

YOUR ACTION STEP: Bring more positive energy to one routine activity. Change your words, expression, and tone. Then notice what happens.

3 Believe in people and help them grow

One of the greatest gifts you can give another person is a larger, more hopeful view of themselves.

People remember their mistakes. They don’t need another reminder of what is wrong; they need someone who sees their possibilities.

Those professors needed to know that I respected them as excellent teachers—and believed they could master this emerging field.

Say, “I know you can handle this,” or “This mistake does not erase your strengths.” Then ask, “How can I help you move forward?”

Sometimes people need to be heard more than they need your solution.

YOUR ACTION STEP: Encourage someone who doubts themselves. Name the strength you see and ask how you can support their growth.

4 Expect excellence and communicate with respect

Motivation does not mean constant praise, lowered expectations, or avoiding difficult conversations.

High standards show that the person and the work matter. But excellence and perfection are very different.

Perfection says, “You are never good enough.” Excellence says, “You are capable of more, and I’m willing to help you get there.”

When someone falls short, address the behavior without attacking the person. Instead of “You’re careless,” say, “There are three errors. Let’s determine what happened and prevent it next time.”

Be clear. Be honest. Be respectful. That is what it means to act like a leader and communicate like a friend.

Your Tuesday Tip Challenge

Choose one person you want to motivate this week. Then:

Give that person a meaningful purpose.

Express your sincere belief in them.

Ask how you can help them move forward.

You may not be able to force motivation into another person. But you can create the conditions that call it out.

Take This Principle to Your Next Level

For years, I delivered my Journey-to-the-Extraordinary program to thousands of people, with the participants raving about the results they got. Like Pat Johnson, a counselor for the West Fargo Schools, who said:

“I’ve attended seminars all my professional life, but I have never experienced anything like your JOURNEY-TO-THE-EXTRAORDINARY experience. All the other seminar leaders seem to be talking in ‘nice, theoretical generalities.’ But you gave me things I could actually do to handle specific problems and people at work and at home. And I can tell you your strategies really work!”

Then an economic reality set in. The total cost of the Journey was about $3000, which made it unaffordable to lots of people. And I didn’t want anyone to be left out.

I wanted to make that same practical learning available to far more people. So I combined the strongest lessons from the Journey, four decades of teaching, and current communication research to create NEXT-LEVEL YOU—my live, weekly online learning community. And Founding Members can join for just $37 per month.

Each week, we turn one proven principle into actions that build confidence, purpose, a positive mindset, and stronger relationships.

If you want to turn good intentions into real change, experience NEXT-LEVEL YOU with a FREE 7-day trial.

You’ll receive full access to the classroom, replays, practical materials, our supportive community, and one live Tuesday class with me.

You can join now and never be behind. Every class stands on its own, and the replays and materials are always available.

YES, DR. Z—I WANT TO TRY NEXT-LEVEL YOU FREE FOR 7 DAYS.

Make the above line totally clickable and goes directly to the NLY registration page.

Your credit card will not be charged today. If you cancel before the seven-day trial ends, you will pay nothing. If you continue, your membership will automatically continue at the Founding Member rate of $37 per month—a rate locked in for as long as you remain a member—with no long-term contract.

Come inside. Attend a class. Put one idea into practice. Then decide.

Keep on growing. The best is yet to come!

Dr. Alan Zimmerman

Change Leadership Today: Build Trust, Calm Anxiety &, Drive Progress

Organizational Change: 6 Things You Must Do To Lead Effectively When Everything Is Shifting

All progress is the result of change. But—and this is the part most leaders forget—not all change is progress. Some changes feel confusing, unnecessary, or even counter-productive. And some leadership behaviors, especially during turbulent times, end up creating more stress rather than clarity.

So how do you lead effectively in the midst of constant change?

After speaking to and consulting with thousands of people in organizations around the world, I’ve discovered six behaviors that separate the leaders people trust from the leaders people fear during times of transition.

These work in business… in nonprofits… in government… and in everyday life. And they will work for you.

► 1. Don’t beat yourself up.

You did not cause the disruptive changes in your industry. And no matter how smart or strategic you are, you cannot predict every curveball the marketplace is going to throw.

The nature of change is unpredictability.

Think about the last decade:

Who predicted that “remote work” would go from a rare perk to a global standard almost overnight?

Who predicted that AI tools would reshape entire industries in less than 24 months?

Who predicted that retail, banking, entertainment, and education would all be forced to reinvent themselves simultaneously?

No one. Not you. Not me. Not even the so-called experts.

Beating yourself up for not being omniscient serves no one. It drains your energy and right now your team needs your strength more than ever.

KEY TAKE-AWAY:
Quit asking, “Why didn’t I see this coming?” Start asking, “What can I do now that will help us move forward?”

► 2. Keep your coworkers’ hopes alive.

Hope is not a fluffy concept. Hope is a strategy—when it’s grounded in honesty.

Your people need to know:

You believe a better day is coming, and

You see the obstacles clearly and realistically.

False optimism destroys trust.
But informed optimism builds it.

One of the most powerful things you can say to your team is:

“This is hard. Here’s what we know. Here’s what we don’t know. And here’s why I believe we can get through this together.”

People can handle difficulty.
What they cannot handle is being left in the dark.

KEY TAKE-AWAY:
Paint a picture of the future—bright but believable.

► 3. Keep your employees fully informed.

In times of change, uncertainty skyrockets. When uncertainty rises, productivity sinks. People don’t need perfect information. They need frequent and honest information. Otherwise, the rumor mill fills the vacuum—and rumors are always scarier than reality.

As I’ve said for years: “The certainty of misery is better than the misery of uncertainty.”

Your team deserves to know:

What’s happening

Why it’s happening

How decisions will be made

What the next steps are

How it may affect them

Even if the news is tough, share it quickly, clearly, and personally.

KEY TAKE-AWAY:
Communicate early and often. Silence creates fear—information creates confidence.

► 4. Tell the truth.

This seems obvious, but in times of change, it’s tempting to sugarcoat the message:

“It will calm down soon.”

“This is the last reorganization.”

“We’re almost through it.”

If those statements turn out to be false, trust erodes—and trust is your most valuable leadership currency.

People aren’t children. They don’t need spin. They need leaders who tell the truth with respect, clarity, and courage.

KEY TAKE-AWAY:
Truth builds trust. Spin destroys it.

► 5. Reassure your people with your presence.

In uncertain times, leaders often retreat to closed-door meetings with other senior leaders. The intention may be good—but the message it sends is terrible.

People need to see you.
They need to hear from you.
They need to feel your presence.

Dr. Bev Smallwood conducted a best-practices study on companies that retain their best employees. She found that 60–70% of retention is directly linked to management behavior. Not pay. Not perks. Behavior.

The managers who:

walk the floor,

check in personally,

listen without rushing,

build real relationships,

…are the ones who keep their people—even in turbulent times.

Contrast that with the manager who replied to an employee’s budget concerns by saying: “Here’s my list of people who can do your job with that budget.”

That kind of leadership destroys trust in seconds.

KEY TAKE-AWAY:
Visibility is credibility. Be present, be accessible, and be human.

► 6. Cut and simplify the work.

Most organizations cut headcount but forget to cut workload. And that is a recipe for burnout, resentment, and resignation.

There’s a point where “doing more with less” becomes less of a strategy and more of a fantasy.

You can’t pretend things are the same. But you can:

Reorder priorities.

Eliminate busywork.

Remove unnecessary reports, forms, or layers of approval.

Streamline procedures.

Empower people to take shortcuts in non-critical areas.

Invite employees to co-design how the new workload will be divided.

When Ameritech did exactly that—traveling city to city, asking field workers which reports they actually used—they eliminated 6 million pages of unnecessary reports.

People felt heard. They felt respected. And they felt relieved.

KEY TAKE-AWAY:
Stop asking people to do the impossible. Cut the clutter so they can do the important.

Final Thoughts…

Nobody likes going through change. Nobody enjoys the discomfort, uncertainty, or sacrifice that change demands.

But you can dramatically lower the fear and build extraordinary trust when you practice the six leadership behaviors above.

This is the kind of practical, real-world leadership skill we’ll be diving deeper into inside my new online membership community—coming soon. Many of you have asked about it, and yes, it’s happening. Be on the lookout for dates, enrollment, and special early-member benefits.

If you want to bring these strategies to your team or organization, visit DrZimmerman.com to explore programs, seminars, and resources designed to help people lead, communicate, and perform at extraordinary levels.

4 Mindsets of Today’s High Achievers Revealed…

In the classic movie A League of Their Own, Tom Hanks’ character tells his discouraged team, “Of course it’s hard. If it wasn’t hard, everybody would do it.”

That line applies to every meaningful goal in life—growing a business, improving a relationship, losing weight, leading a team, developing a new skill, or breaking a bad habit.

Anything worth doing will never be effortless. And yet, people still search for shortcuts— “secrets,” hacks, and magic formulas.

After speaking to more than 2500 audiences around the world, mentoring thousands, and studying human behavior for decades, I can tell you this:

There is no secret. There is no magic script, magic affirmation, or magic process that replaces steady, intentional mindset-driven action.

Your outer success will always follow your inner attitudes and beliefs.

Below are the four mindsets I’ve seen transform people’s success—professionally, personally, financially, relationally, and emotionally.

And I’ve included a few stories along the way, because stories make the lessons real.

► 1. Believe—Fully and Unshakably

Every meaningful accomplishment begins with belief.

Believe in your value.
Believe in your abilities.
Believe in your goals.
Believe that what you’re striving for matters—and that you can get there.

People don’t follow you, trust you, or buy from you because you’re perfect. They do so because they feel your conviction.

A Story

A coaching client of mine—a brilliant financial advisor—was terrified to approach high-value prospects. “Why would they want to work with me?” she asked.

I told her: “Stop worrying about whether you’re good enough. Start focusing on the difference you know you can make.”

That one shift changed everything. Two weeks later, she landed the largest client of her career.

Belief changes posture, tone, energy—and, ultimately, results.

As Mary Kay Ash once said, “One of the secrets of success is to refuse to let temporary setbacks defeat us.”

Believe first. The results follow.

► 2. Outwork—Consistently, Intentionally, and Relentlessly

Hard work is still undefeated.
Not frantic work.
Not “busy work.”
Not half-hearted, distracted, start-stop work.

Focused, disciplined, purposeful effort.

A Story

Three weeks ago while I was keynoting the annual meeting of the American Academy of Estate Planning Attorneys (AAEPA). A young professional watched and listened to me carefully through my ninety-minute keynote.

Afterward he said, “Alan, you make this look so easy. And yet you got a standing ovation and the attendees saying it was the best keynote they’ve heard in AAEPA’s 32 years.”

I laughed. “You saw ninety minutes of delivery. You didn’t see the twenty hours of preparation and rehearsal that made that my keynote look effortless.”

Success may appear easy to outsiders—but it never is.

Ask yourself honestly: If someone followed you for one week, would they see a person WORKING their goals or just WANTING their goals?

Remember:

You can beat half of the world by showing up.
You can beat most of the world by showing up prepared.
You can beat nearly everyone by showing up prepared—consistently.

► 3. Endure—Especially When You Least Feel Like It

Every goal requires endurance.

Most people don’t fail—they quit too soon. They give up when progress is slower than expected… when obstacles appear… when motivation dips… or when discomfort sets in.

Greatness is rarely instant. It is almost always the reward for staying in the game when others walk away.

A Story

Years ago, I coached an insurance agent who hadn’t made a sale in six weeks. He was ready to give up. I asked him: “Have you already decided the story ends here?”

He paused. “Yes… I guess I have.”

We worked on his mindset. He pushed through the discouragement. Within eight days, he achieved more than he had in the previous eight weeks.

Endurance does that. It produces results long after the motivation fades.

John Quincy Adams was right: “Patience and perseverance have a magical effect before which difficulties disappear and obstacles vanish.”

► 4. Commit—Fully, Deeply, and Personally

Commitment is the great separator.

You can have:

good intentions

good ideas

good skills

and good opportunities

But if your commitment is weak, your results will always be inconsistent.

Another Story

A high-school wrestler I mentored placed second in the state tournament.
Good? Absolutely.
Good enough? Not for him.

The very next day he was back in the gym—but with a twist.

He had taped three of his fingers with the letters M.I.H.
Make
It
Happen

He trained harder than ever.
He stayed later than ever.
He pushed deeper than ever.
And the next year—he became the state champion.

Commitment creates focus.
Focus creates consistency.
Consistency creates mastery.

The Bottom Line

No matter your profession…
No matter your goals…
No matter your challenges…

You rise higher when you:

Believe in your value

Work with discipline

Endure through difficulty

Commit to finishing what you start

Those four mindsets will carry you further than talent, luck, resources, or connections ever will.

Remember:
Most people don’t fail. They just stop too soon.

Don’t be one of them.

A Quick Heads-Up… Something Big Is Coming

In the next few weeks, I’ll be announcing something special: a private Inner Circle community I’ve been asked to create for years.

It will offer:

weekly interactions with me

exclusive tools and resources

deep training

Q&A access

and success strategies I’ve never shared publicly

If you want greater success—in work, relationships, health, leadership, or life—stay tuned.

This is going to be powerful.

7 Ways to Inspire Responsibility — Even in a Quiet-Quitting World

The world of work has been flipped inside out.

Remote work, burnout, the “Great Resignation,” and now “quiet quitting” have revealed a simple truth: people will not give their best simply because they’re told to. They choose to take responsibility — or not.

If you want people to step up, contribute more, show initiative, and take ownership, seven strategies work every time.

► 1. Paint a clear picture of excellence (most people don’t actually know what it looks like).

In 2025, “good enough” is the greatest threat to greatness. Best-selling author Jim Collins said it years ago: “Good is the enemy of great.” And it’s still true today.

Today’s quiet quitting isn’t usually about laziness — it’s about not knowing what “great” looks like or why it matters.

So define excellence so vividly that people can see it and feel it. Ask:

“What does excellence look like on this project?”

“What does above-and-beyond mean here?”

“How will we know when we’ve nailed it?

Excellence becomes achievable when excellence becomes visible. People rise to clarity. They retreat from ambiguity.

► 2. Expect excellence — because expectations leak.

Your expectations will show, whether you want them to or not.

If you act like people will avoid responsibility, cut corners, or barely skate by… they will. But if you communicate trust, belief, and high expectations, people step up.

This isn’t “toxic positivity.” It’s neuroscience.

People perform up to (or down to) the expectations they feel from others. Think Pygmalion Effect 2.0 — the remote-work edition.

If you want the people around you to take ownership:

Stop rescuing them.

Stop micromanaging them.

Stop assuming failure.

Start assuming capability.

Let your expectations be known: “I believe you can do this — and do it well.”

When you treat people like responsible adults, most of them become responsible adults.

► 3. Walk your talk — loudly and consistently.

In an age of inconsistent leadership, ethical meltdowns, and “do as I say, not as I do,” credibility is the ultimate currency.

A German proverb says: “When you walk your talk, people listen.” It’s true. People follow consistency.

If you want excellence:

Don’t cut corners.

Don’t skip the hard conversation.

Don’t preach accountability while excusing your own slip-ups.

If you want people to take responsibility, show them what responsible looks like — especially when it’s inconvenient.

► 4. Draw out a personal commitment — don’t just assign a task.

Responsibility doesn’t stick until there is commitment.

And commitment doesn’t happen until a person says out loud that they’re in.

Ask two questions:

“Can you do this?” (ability)

“Will you do this?” (commitment)

Then go one level deeper: “On a scale of 1–10, how committed are you?”

If they say anything less than 10: “What would move it one notch higher?”

Responsibility grows where commitment is spoken.

► 5. Recognize, reinforce, ad reward responsibility.

People don’t take responsibility because they have to — they do it because it feels good.

A few modern truths:

Recognition is the #1 driver of engagement in 2025 employee surveys.

People will work harder for appreciation than compensation — but ideally both.

Praise is the cheapest performance accelerator on earth.

Take John Huber, for example. Praise for his excellence turned him into an entrepreneur. As he said, “After reading your Tuesday Tip newsletter, I decided to put my woodworking talents to use and build Christmas gifts for my family. The gifts turned out awesome, and it was the best Christmas for me seeing the looks on my loved ones’ faces when they opened the gifts.”

John continued, “Later I happened to show one of my friends what I was doing with woodworking. He got interested, indeed excited, and wanted to help. We started showing pictures of my products to various people, found an investor and I am now one of three partners in a successful, growing woodworking company.”

Responsibility grows when people feel, “I matter. My effort matters. Someone notices.”

Thank you to everyone who completed last week’s survey about my new upcoming community and inner circle membership. Your feedback is already helping me shape a community that will be super valuable to each one of you. I appreciate your input more than you know.

► 6. Use forward-focused, responsibility-encouraging language.

When people take responsibility, they’re bound to make some mistakes and some correction is needed. How you do that is critical, however.

Indeed, the words you choose determine whether people shut down or step up.

Don’t talk about:

“weaknesses”

“failures”

“flaws”

These sound permanent.

Instead talk about:

“improvement opportunities”

“next steps”

“the next level”

“what we can tighten up”

Language matters.

“Here’s what you need to fix” shuts people down.
“Here’s how you can level up” encourages people to take responsibility.

As Goethe said: “Correction does much, but encouragement does more.”

► 7. Break down the process — help people understand how their responsibility created the payoff.

People repeat what they understand.

If someone does something excellent — at work, at home, or anywhere — don’t just say “Great job.”

Ask:

“What did you do differently this time?”

“What new approach worked well?”

“What steps led to this result?”

“How can you replicate this next time?”

This transforms excellence from an accident into a system.

If someone had a stellar month in sales, a breakthrough in communication, or an unusually productive week — help them identify why the success happened.

Then excellence becomes repeatable. And responsibility becomes a habit.

In the past, a person could say “that’s not my job” and get away with it. In today’s world, the only ones who will survive are those who take sponsibility for excellence. With these seven strategies you can get people to do exactly that.

Whether you’re five years out of school or twenty years deep into your career, if you haven’t figured this out yet — it’s time. Welcome to the unfiltered version of how the world of work actually functions.

►1. Stop expecting the world to reward effort, degrees, or time served. Results rule

You don’t get paid for the hours you log. You get paid for the value you produce. No one’s impressed by your résumé, job title, or graduate degree if you don’t deliver. The market — and your boss, your clients, and your peers — care about one thing: What can you do for me, today, better than anyone else?

You’re not entitled to a raise, promotion, or job security. You earn those things. Every single time.

BTW: This was a huge wake-up call for some of my students when I was a university professor. When someone received a grade on a paper that they thought was much too low, they would come to my office and say, “Dr. Zimmerman, you don’t understand. I worked really hard on that paper. I put in hours and hours writing it.” In other words, they were used to a system that rewarded effort, no matter what the results might be. Sorry, that’s not how the world works.

►2. Your experience only matters if you keep growing.

That decade of experience? Irrelevant if you’re coasting. Someone younger, hungrier, and sharper is coming for your seat. Adapt, evolve, or become a relic. Learn new tools. Sharpen new skills.

Specialize in something the world actually values —which these days comes down to three things: 1) your Emotional Intelligence, 2) your Social Intelligence, and 3) you being a specialist in something rather than a generalist in everything.

My two-day virtual master class … the Journey-to-the-Extraordinary … promises to be a HUGE personal and professional growth experience. There is only one more public offering this year, October 9-10, 2025. Register in July and you get our Super Early-Early Bird Savings and can even register additional people to save even more. Here is what one recent grad had to say about the Journey.

“Making time to attend this course was the best thing I’ve ever done for my self-development in my entire career. Powerful content, excellent delivery, and an energizing two days.”

Gareth Carrigan, Senior Manager, TSB, United Kingdom

► 3.There are no tasks “beneath” you.

Let’s be clear: Entitlement is a career killer. If you think you’re above the grind, the late hours, or stepping outside your job description — congratulations, you’re replaceable. Winners look for responsibility. Losers look for excuses.

► 4.You have to earn the “work-life balance” you crave.

Until you’ve built value, gained leverage, and proven your worth, stop expecting flexibility, perks, or special treatment. The real world isn’t built to accommodate your feelings. It rewards grit, discipline, and performance.

Want freedom? Produce results. Otherwise, you’re just another body in a chair.

► 5. Success demands sacrifice. Period.

Most people are average … because they behave like it. They watch Netflix instead of learning. Gossip instead of grinding. They’re busy being busy — not effective.

You’re not going to sleep nine hours, hit the gym every day, attend every social event, and still crush it at work — not in the beginning. Something’s got to give.

Decide what you want more: comfort or growth. One comes at the cost of the other.

If you want to get ahead, outwork and outthink the others around you. There are no shortcuts, no lucky breaks. Just the compounding effect of daily effort, done deliberately and relentlessly

► 6. The world doesn’t care what’s “fair.”

It’s not fair that lazy people get promoted. It’s not fair that politics exist. It’s not fair that your ideas aren’t heard. You’re right — but complaining fixes none of it. Be so darn good they can’t ignore you. Outperform the politics. Learn to sell your ideas. Earn influence the hard way — by proving your impact.

► 7. Your success is your responsibility — no one else’s.

The days are long gone when your organization will make sure you get all the training you need for the next job you want. It’s your responsibility to go out and get it.

It won’t work very well in your next job interview if you ever say, “No, I don’t have any training in that area. My company wasn’t willing to send me to those classes and I wasn’t willing to pay for them myself.”

But Eileen Zierman was different. She said,

“I thought if I could spend lots of dollars on fishing trips, I could sprout my wings and invest in your Journey-to-the-Extraordinary experience. I could learn more about myself, my relationships, and my work. Well, I went, and I’m doing the work, and it’s working. What a blessing from God. It was money well spent. I’m excited about the learning, and it feels WONDERFUL.”

Register now for the Journey coming October 9-10, 2025 and receive our July Super Early-Early Bird Savings.

► 8.Expertise is your best path to being indispensable.

Then act like it. Build expertise that solves real problems. Show up early. Stay late when it matters. Be the one who makes things happen, not the one who needs constant direction. Be the person your team can’t function without.

► 9. Your sales skills will catapult you to the top.

Even if you’re not in sales, you are. Every job involves selling: ideas, projects, strategies, yourself. Learn to persuade. Learn to negotiate. Learn to listen. These skills separate high performers from paycheck collectors.

► 10. Rejection isn’t fatal. Indifference is.

You’re going to fail. You’re going to hear “no.” You’ll be passed over. That’s normal. But what you do next separates winners from quitters.

Winners ask, “What did I learn from this? How can I do it better next time?” That’s how breakthroughs happen. Losers, on the other hand, focus on the rejection instead of the opportunity.

► 11.Your network is more powerful than your knowledge.

If you’re not building relationships — in your company, industry, community — you’re putting a ceiling on your career. Connections open doors that talent alone won’t. Show up. Add value. Stay visible.

► 12. Don’t worry about the people who will resent your ambition.

They’ll say you work too hard. That you’re intense. That you care too much. Good. That means you’re moving ahead.

Studying for my doctoral final exams, I spent 12 hours a day, 7 days a week, for 12 weeks in the University of Minnesota library. Some of the more party-oriented, less achieving students gave me a rough time. They thought I was crazy. But that ambition and dedication has paid off a thousand ways all throughout my life.

Lesson? Don’t let the teasing, putdowns, and jealousy of others stop you from being your best.

In closing:

Some of you reading this will choose to level up. You’ll take ownership, put in the work, and separate yourself. Others will scroll past, complain, and wonder why nothing changes.

It’s your call.

No one is coming to save you.
Success isn’t a feeling. It’s earned. Daily.
So stop talking. Start executing.

Your friend and coach,

Dr. Alan Zimmerman

The Power of Tough-Minded Leadership (Whether You’re the Boss or Not)

Tough-minded leadership is not for the faint of heart.

It demands physical stamina, emotional resilience, and mental clarity — especially in times of uncertainty or change. In fact, that’s where tough-minded leadership shines.

And unlike some leaders you’ve probably known or worked for, tough-minded leadership isn’t about being harsh, cold, or domineering. It doesn’t rely on bravado, intimidation, or micromanagement.

Instead, tough-minded leadership is all about having the mental grit to face reality head-on, make hard decisions, and stay committed to values — even when it’s uncomfortable. And as a result, it builds trust, drives results, and encourages people to rise to their potential.

The good news is tough-minded leadership can be practiced by anyone. Yes, that includes YOU! It doesn’t matter if you’re a CEO, a frontline employee, a teacher, or a parent. Because this is more of a mindset than a job title.

And while the phrase … tough-minded leadership … might sound like something reserved for CEOs or military generals, it’s just as relevant to a frontline employee, a teacher, or parent trying to lead a healthy, thriving home.

Let’s take a closer look at what defines a tough-minded leader — and how YOU can embody these qualities in your everyday life.

►1. Tough-minded leaders face facts — even when they’re messy.

Straight talk is the language of tough-minded leaders.

They tell it like it is — no sugarcoating, no blame-shifting, and no excuses. But they also combine their honesty with empathy and fairness. They hold difficult conversations when they need to happen, not weeks or months later. They speak directly, respectfully, and personally.

They don’t flinch from reality. Instead of wishing things were different, they ask: “What’s true, and what needs to happen now?”

In business: When a software product launch is behind schedule and over budget, a tough-minded leader doesn’t just push for more overtime or blame the marketing team. They sit down, examine the root cause, and say, “Let’s face it — our project scope was unrealistic. What do we need to cut or change to deliver something valuable on time?”

In a family: A parent notices their teenager is struggling emotionally, even though the kid says “everything is “fine.” A tough-minded parent says, “Let’s talk. I’m not here to judge, but I am here to help you figure this out.”

Straight talk builds trust. Clear expectations lift morale. And honesty clears the fog that clouds performance.

►2. Tough-minded leaders say what needs to be said.

They’re honest, direct, and clear — even when it’s uncomfortable. But they do it without hostility. Their goal is clarity, not control.

In the workplace: Imagine a team member who’s well-liked but consistently misses deadlines. A tough-minded peer doesn’t gossip about them or quietly pick up the slack. They say, “I value you, but we need to talk about the impact these delays are having.”

In a relationship: Rather than staying silent about unmet expectations, a tough-minded partner says, “I’m feeling overwhelmed by how much I’m handling at home. Can we figure out how to rebalance things?”

Thousands of people rave about how my two-day, virtual master class, the Journey-to-the-Extraordinary helped them become tough-minded leaders as it transformed their professional and personal lives. So I invite you to my last public offering of the Journey in 2025 … coming to you October 9-10.

Listen to Pat Johnson from the West Fargo schools. She says:

“I’ve attended seminars for years, but I have never experienced anything like your Journey-to-the-Extraordinary experience. All the other seminar leaders seem to be talking in ‘nice, theoretical generalities.’ But you gave me things I can actually do to handle specific problems and people at work and at home. Your strategies are SO EFFECTIVE!”

Register now and you qualify for our Super Early Bird Savings of $797.

My next and only offering of the Journey will be this October 9-10, 2025. It will be virtual so you can attend from anywhere and right now we’re offering the lowest tuition ever.

►3. Tough-minded leaders set standards and stick to them.

They don’t lower the bar to keep people happy. They raise people to meet it — and support them along the way.

At work: A manager tells the team, “We’re not going to fudge the numbers to make this quarter look better. We’re going to fix the actual problem.”

At home: A parent doesn’t let their child quit halfway through the soccer season just because it got hard. “We finish what we start,” they say. “Then we decide if we want to sign up again.”

►4. Those with Tough-minded leadership don’t confuse kindness with weakness.

Being empathetic and supportive doesn’t mean avoiding hard conversations or decisions. In fact, tough-minded leaders know that avoiding the truth can be the unkindest thing of all.

In an organization: A team leader may care deeply about an underperforming employee — but still initiate a performance improvement plan because they know that pretending everything is fine helps no one.

In a community group or church team: A volunteer steps up to lead after noticing things are off-track, saying, “We’re all passionate, but we need a clearer plan if we’re going to succeed.”

►5. Those with Tough-minded leadership lead themselves first.

Before they hold others accountable, they hold themselves accountable. They model discipline, ownership, and resilience.

In business: A department head who admits, “I missed something important and that’s on me. Here’s how I’m fixing it,” earns far more respect than one who deflects blame.

In personal life: A parent who says, “I lost my temper earlier. That wasn’t okay and I’m sorry,” shows children what real strength looks like.

►6. Tough-minded leaders value results over image.

They’re not in it to impress. They’re in it to make a difference. They focus on impact — not ego.

In a nonprofit: Rather than spending time crafting the perfect Instagram post, a tough-minded staffer is in the field fixing what’s broken, supporting what works, and measuring outcomes.

In a household: Instead of keeping up appearances, a tough-minded parent is focused on building character and connection, not just curating the perfect holiday photo.

Tough-Mindedness Isn’t About Being a Tyrant — It’s About Being Grounded

Tough-minded leadership isn’t reserved for people with big titles or corner offices. It’s for anyone who’s willing to take ownership, face the facts, and act with clarity and conviction.

You can be tough-minded and warm. Strong and compassionate. Courageous and kind. In fact, when those things come together, you don’t just lead better — you live better.

So whether you’re the CEO, the assistant, the coach, the parent, or the intern — ask yourself:

What does leadership require of me in this moment?

Then, have the courage to rise to it.

5 Magic Wands That Ensure Your Success

Have you ever wished for a genie to appear and hand you a magic wand? Just imagine: he says, “You can have anything you want. Just ask.”

Okay, maybe a genie showing up in a puff of smoke is a bit far-fetched—but here’s what I’ve learned after years of studying success and coaching people from all walks of life: you don’t need a genie. You already have five “magic wands” within your reach—tools that can help you create the life you want, almost no matter where you’re starting from.

Let me show you what I mean.

Magic Wand #1: Set positive goals.

This may sound simple, but it’s powerful: set goals that focus on what you want, not what you’re trying to avoid.

Psychologist James Allen famously wrote, “You become what you think about all day long.” And he was right. I’ve seen it over and over—people who constantly worry about getting sick often do. Meanwhile, those who focus on getting stronger or more energized tend to find ways to improve their health and well-being.

Take the story of a woman who attended my two-day Journey-to-the-Extraordinary experience … the next one being October 7-8. As a young girl, she was born with a congenital condition that made running difficult. But she told herself, at a young age, with the fiercest determination, “One day, I’ll be on my high school soccer team.” And she made it. Not as a benchwarmer, either—she trained differently, adapted her style, and became a starting midfielder. Why? Because her goal was clear and positive: “I will play.”

Magic Wand #2: Set specific goals.

Vague goals get vague results. Saying, “I want a better job someday,” is like saying, “I want to go somewhere nice.” You might get lucky, but probably not.

Instead, write down your goal like this: “I want a job where I use my strengths in project planning and communication, that pays $80,000 or more, with flexible hours, and room to grow.”

When your brain sees specific details, it starts working on your behalf. You notice job postings you’d normally scroll past. You strike up conversations with the right people. You get focused—and focused people get results.

Magic Wand #3: Set “in-spite-of” goals.

Success is not a matter of knowing the right people … or getting the right breaks … or having everything going for you. The Olympics are filled with countless stories of victory because some of the athletes set goals to achieve their gold medals in spite of their physical limitations.

Yes, your background, your education, your race, religion, gender and a hundred other factors may make success a bit more challenging for you than for some other people. But for every example of a person who blames their lack of success on one of those factors, you can easily find several other people with the same factor in their lives who achieved great success … because they set a goal to achieve in spite of those factors.

Here’s a hard truth: life doesn’t always hand you a fair deal. But success stories aren’t born from perfect conditions—they’re born from grit.

The late Stephen Hawking, diagnosed with ALS in his 20s, went on to become one of the greatest physicists of our time. Andrea Bocelli lost his sight at 12, yet his voice inspires millions. And then there’s Nick Vujicic, born without arms or legs, who now travels the world as a motivational speaker, author, and father.

What do they all have in common? They set goals in spite of their circumstances.

Whatever obstacles you’re facing, know this: someone out there has faced something similar—and still made it. So can you.

Magic Wand #4: Make your goals exciting.

Not every goal will spark joy—but your big ones should light a fire in you. They should get you out of bed early or keep you up (in a good way) thinking late at night.

Jim Collins and Jerry Porras called them “BHAGs” (Big Hairy Audacious Goals) in Built to Last. These are the goals that scare you a little and excite you a lot. Want to run a marathon even though you’ve never run a mile? Want to start your own business, write a book, travel the world, buy a cabin in the woods? Want to be financially independent by age 30, 40, or 50? Those are “BHAGs!”

Go ahead. Dream big. Set at least one goal that gets your heart racing and your juices flowing. Without that, you’re existing, but you’re not really living.

Magic Wand #5: Back up your goals with attitude.

Goals are the map, but your attitude is the fuel. A goal without a positive mindset is like a car with no gas—it’s not going far.

Dr. Martin Seligman, a pioneer in positive psychology, discovered something surprising: people with optimistic attitudes are not only more successful—they’re healthier, have better relationships, and yes, they even earn more money on average.

Why? Because positivity breeds persistence. And persistence opens doors.

A few years ago, another woman at my Journey-to-the-Extraordinary program shared this story. Her car broke down just days before a major job interview. Instead of canceling, she took a bus, walked 20 minutes in the rain, and arrived soaked—but smiling. She got the job. The interviewer told her later, “We figured anyone that determined was someone we wanted on the team.”

That’s the power of attitude. It doesn’t make life perfect—but it does make success possible.

You don’t need a genie. You don’t need perfect luck or perfect timing.

All you need are the five magic wands we just discussed.

Ready to take your next big step?

“I Get No Respect!” … And Why That Should Matter To You

Several years ago, one comedian built his entire career around one line: “I get no respect.” Of course, I’m talking about Rodney Dangerfield.

Rodney’s self-deprecating humor was legendary. He said, “I told my wife I wanted to die in my sleep like my uncle. She said, ‘You better start napping!’”

Nobody was spared. “I asked my dad if I was adopted. He said, ‘Not yet. We placed an ad.’”

We laugh at these lines because they’re outrageous. But feeling disrespected in real life? That’s no joke. And sadly, many people live with that feeling far too often—at work, at home, or both.

Last week, I shared the most common workplace complaint: “You can do a hundred things right and not hear a darn thing about it. Do one thing wrong, and they’re right on your back.”

That’s not just frustrating. It’s demoralizing. And when it happens regularly, it kills morale and relationships.

The same holds true at home. Respect—or the lack of it—is often the make-or-break factor in our most important personal relationships.

Ursula Searcy, a working mom, once shared how she’d had enough. After her teenage daughter gave her a running critique of her parenting during dinner, Ursula calmly said, “Dad gets praised for his hard work. You kids get notes from your teachers. I don’t even get a report card.”

Later that night, her nine-year-old handed her a slip of paper that read: “Food: A+, Service: B+, Conversation: C-.”

It was funny—but telling.

Respect is one of the foundational elements of any relationship that works and thrives. So ask yourself:

Are you giving the people around you the respect they need and deserve—at work, at home, in your community?

When I ask my coaching clients that, the answers are often hesitant: “No … not really … I could do better … I never thought of it that way.”

Here’s the good news: you can do better—starting today. Below are four proven ways to show people they matter.

► 1. Put Respect on Your To-Do List

You probably have a task list for work or life. But does it include “show appreciation” or “recognize someone today”?

Make respect and recognition a deliberate habit. Write down the names of your team members, family, or people you interact with regularly. Don’t cross them off until you’ve taken a moment to affirm, thank, or encourage them.

It might sound mechanical at first—but without intention, we tend to overlook the people who matter most.

2. Write It Down

Written words carry weight. They last longer, get re-read, and often end up in a drawer or folder marked “Keep Forever.”

Lee Iacocca, former CEO of Chrysler, once said:

“If you want to give someone credit, put it in writing. If you want to give someone hell, do it on the phone.”

Here’s a simple habit that works: keep a stack of notecards on your desk. At the end of each day, take five minutes to write a short thank-you or acknowledgment to someone who made a difference. Just one card a day can change a workplace—or a family dynamic.

One sales manager in Florida even gives her team members a “Success File.” Along with her letter of appreciation she tells her team to collect positive notes from customers and colleagues—and reread them when they’re having a tough day.

3. Create a Ripple Effect of Respect

Respect isn’t a zero-sum game. The more it’s shared, the more it grows.

At Milliken Chemical, when one team hits a quality milestone, the entire division gets coffee and donuts. A sign thanks the specific group for their achievement—and for sharing the celebration.

This kind of culture-building avoids resentment and spreads motivation. When people see others being recognized, they’re more likely to step up too.

4. Listen—Without Fixing

One of the most powerful ways to show respect? Just listen. Really listen.

It’s powerful but it may not be simple. It took me too many years and too many arguments with my wife when we first got married to learn that ALL she wanted me to do was listen to her. Not to correct. Not to advise. Not to debate. Just to understand.

It’s what leadership expert Stephen Covey called “empathetic listening.” Listening to understand—not to respond.

Here’s a challenge: The next time a team member, partner, or friend shares a frustration, don’t jump in with a solution. Don’t dismiss it with, “It’s not that bad,” or “Just do this…” Instead, reflect what you hear: “That sounds like it was really frustrating. Want to talk more about it?”

Sometimes, the most respectful thing you can do is simply make someone feel heard.

Let’s build workplaces—and homes—where respect isn’t just hoped for.

It’s lived.

Final Thought:

Good communicators remember to recognize people.

Great communicators make it a daily practice.

►. Special of the Month: Mind Over Matter, save 50% May only

3rd Biggest MOTIVATION MYTH you need to eliminate

In my last Tuesday Tip, I outlined TWO MOTIVATION MYTHS that are contributing to the abysmal state of workplace motivation these days. The comedian George Carlin might have summarized it best when he said, “Most people work just hard enough to not get fired and get paid just enough money not to quit.”

There’s another MOTIVATION MYTH that may be leading you astray and killing off your relationship effectiveness at home or on the job. And that is…

► MOTIVATION MYTH #3: “You can motivate others with negative feedback.”

There are people out there who talk about using “reverse psychology”. Some bosses seem to think that praise, encouragement, and recognition will make their employees big-headed and lazy. So they take the approach that nothing is ever good enough.

Once after finishing speaking at IBM, the manager invited me to join him as an observer when he and his sales team met in a private session. During the meeting, the manager stood looking at a map with colored pins, each one representing a different salesperson in charge of that territory. He turned to Sherman, a very successful salesman, and said, “I’m not going to fire you, Sherman, but I’m loosening your pin a bit just to emphasize the insecurity of your situation.”

Sherman got nervous, was humiliated, and was far from feeling encouraged. Smart strategy on the manager’s part? I don’t think so.

Let me tell you that the research clearly says that most of the time negative feedback does NOT motivate the best in people. Most of the time “reverse psychology” backfires. And like any fire, you’ve got to be mighty careful that you and other person don’t get burnt.

It’s one of the skills I teach in my upcoming virtual program called THE TRUST CONNECTION: How to Build Stronger, Empathic, Engaged Relationships. It runs for three consecutive Thursday mornings, starting May 22 through June 5.

Mark Bowles, a manager at Entergy, learned how to do it. He says, “I used your positive feedback techniques from THE TRUST CONNECTION to motivate employees. And now all of my employees are HIGH performers. It’s so rewarding.”

Register now and bring a second person along free of charge

Some parents seem to think that praising their kids or expressing admiration of their kids will make them soft. So they also take the approach that nothing is ever good enough, hoping their kids, in return, will take an attitude of “I’ll show you.”

In one of my Mayo Clinic seminars, Maria, one of the participants, said her mother took that approach. Her mother was heavy on the criticism and light on the praise. Maria said that motivated her … to some extent. She said she worked and worked for several years to do well in her classes at the university. In fact, she did so well that she made it into a highly prestigious honor society.

But her mother said, “I used to think it was a big deal to make Phi Beta Kappa — until you got it.” And once again, Maria said she got knocked back to zero, felt demotivated, and thought, “Why bother?” She has struggled with keeping her motivation consistently high ever since.

While speaking at a construction company, Jonathan reported a similar story. He said that his parents’ approach to motivation was also “nothing is ever good enough.” He said if he took out the garbage, his mother would tell him, “It’s about time you helped around the house.” If he got all A’s and one B on his report card, his father would ask, “What did you do wrong to get the B?”

The result? Instead of firing up his motivation, Jonathan said his parents’ remarks gave him a lifetime of self-doubt.

Jonathan continued. He said as a little child he really tried to please his Dad, to get his Dad’s recognition. So one time he tried to keep his shoes in shape so they lasted a record six months. When he proudly showed them to his father, instead of praising him, his father pulled out a pair of shoes he bought 20 years before and said, “Beat that.”

The message Jonathan got? No matter how much you win, you still lose.

The key question for today: How effective is negative motivation or reverse psychology?

The answer: It can work sometimes, but it’s risky, unreliable, and usually damaging long-term.

Let me explain.

Negative motivation has only short-term effectiveness

Negative motivation like “you could never do that” can spark a temporary surge of motivation in some people. Especially those with strong self-confidence, a chip on their shoulder, or a deep desire to prove others wrong.

Note the words temporary surge of motivation. In other words, negative motivation can fire some people up, for a while. I refer you to the examples of Maria and Jonathan I outlined above.

What tends to happen after this temporary surge is a bunch of big, longer-lasting downsides, including:

Lower intrinsic motivation (people are motivated by anger, not love of the work)

Increased stress and anxiety

Lower self-esteem (especially if the person already doubts themselves)

Damaged trust between leader and employee (people don’t forget being insulted)

Higher burnout and turnover over time

Obviously you don’t want any of those things in your workplace. That’s the danger of negative motivation.

Negative motivation only works on a few people

It only works on people who are naturally competitive, rebellious, or highly self-driven. Only 10% of the people in the world can thrive on an “I’ll-prove-you-wrong” energy. The other 90% tend to believe the negative things being said about them and downgrade their performance accordingly.

The tricky part is you don’t always know which category people fall into. You don’t know who will respond with super-charged enthusiasm and who will shut down. That’s why negative motivation is very unpredictable.

Of course, we’re all familiar with some superheroes who excelled with criticism, but they’re few and far between, like Tom Brady. Brady was picked 199th in the NFL draft. He was almost an afterthought. The scouts said he was too slow, too weak, not athletic enough.

The result? Over the years, Brady talked a lot about how he internalized all that criticism and used it as a constant chip on his shoulder to become the most decorated quarterback in NFL history.

But like I said, there are very few Tom Brady types around. Employee disengagement studies show that most people fall into that 90% category where negative motivation does not work.

Research from Gallup and others shows that employees who feel unappreciated or belittled are far more likely to quit. Or “quiet quit,” where they stay at a job but do the bare minimum.

My take-away advice: “While a few legendary performers have turned criticism into fuel, most people don’t need to be doubted to do great work — they need to be believed in.”

We’ve got a monumental motivation problem on our hands.

Our school achievement scores are abysmal and getting worse.

About 70% of American workers are checked out, doing the minimum, or even undermining the work. According to Gallup’s Global Workplace Reports (especially 2022-2024), most employees could be contributing more energy, creativity, or effort, but they’re not motivated to do so.

Of course, you may be tempted to think that’s just the way things are these days. There’s nothing you can do about it.

WRONG! There’s a lot you can do to bring out the very best in others at work and at home. If you know how. That’s one of the big questions I will answer at my upcoming virtual program on THE TRUST CONNECTION: How To Build Stronger, Empathic, Engaged Relationships, starting May 22, 2025 at 9 am ET.

► MOTIVATION MYTH #1: “You can’t motivate others.”

You’ve heard people say … and maybe you’ve even been taught by some misguided teacher, consultant, or boss, that “you can’t motivate anyone”.

It sounds profound because it taps into the truth that people ultimately control their own actions — but it’s actually a half-truth.

You see, motivation comes in two types:

Intrinsic (coming from inside the person — passion, purpose, curiosity).

Extrinsic (sparked by outside influences — praise, rewards, environment, social pressure).

You can’t force intrinsic motivation, but you absolutely can fire up motivation by creating the right conditions, incentives, and emotional environment.

And when you think about it, you know that’s true. You CAN motivate others.

You know that from your own experience. You’ve had a teacher that inspired you to work harder than you ever thought possible. You’ve seen the right coach with the right approach push a mediocre team to more victories than ever before. You’ve worked for a leader … hopefully … that got you and your team fired up about a vision. And you’ve even had a good friend motivate you to make a life change.

So DO NOT buy into the myth that “you can’t motivate others.” There’s always something you can do to bring out the best in others. That thought alone will empower you.

Mark Bowles from Entergy learned that at my class on THE TRUST CONNECTION. He says: “I used your positive feedback techniques to motivate employees. And now all of my employees are HIGH performers. It’s so rewarding.”

Tracy Walker from State Farm learned that at my class on THE TRUST CONNECTION. She says: “Your TRUST class worked so well that I expanded my team, hired more people, and we’re all having great success using your motivation techniques. I even taught your techniques to my 7-year-old son, and his reading and self-esteem improved as a result.”

Now that we’ve debunked Motivation Myth #1, let’s look at …

► 2. MOTIVATION MYTH #2: “I don’t have to praise people for doing their job. That’s what they’re paid to do.”

One could argue that that myth is technically true. You don’t have to praise your employees or anyone else for that matter. But let’s get right to the bottom line. People will work harder and accomplish more with a paycheck and praise than they will with just a plain old paycheck.

The same is true with your coworkers, partner, or kids. You don’t have to praise them, but you’ll get an awful lot more cooperation from them when you do it … correctly.

Study after study verifies this. When National Underwriters surveyed 200 of their managers, recognition for a job well done out-rated money and challenge as top motivators.

In a Wichita State University survey, employees rated a manager’s thanks as the most motivational incentive of all. Unfortunately, 58% of the employees said they rarely received a personal thank you.

The Society for Human Resource Management (SHRM) and Globoforce Survey concluded: “79% of employees say recognition makes them work harder. 89% say it makes them more loyal to the organization.”

The Families and Work Institute has conducted several studies, examining what works in today’s business climate with different generations and different work ethics. They concluded that employees of any generation are willing to work hard if there is:

recognition for achievement,

listening by the manager,

balance between work and family, and

opportunity for training.

Please note, recognition or praise came out as the number one motivator.

Going back to Motivation Myth #2, no, you don’t have to praise people for doing their job. But you would have to be mighty stupid to ignore all the research that says you had better do it.

The fact is, proper praise and recognition motivates the best in others. And people never outgrow the need for it.

The comedian George Burns illustrated that when he received an honorary doctoral degree from the University of Hartford at age 92. He said, “I can’t wait to run home and tell my mother about this. She always wanted me to be a doctor.”
